The AI Risk No One Is Talking About

I was talking with my friend Ram yesterday and he taught me something that has been rattling around in my head ever since.

We were talking about AI, LLMs, company data, and all the normal fears people have right now. You know the standard conversation.

What data is inside the model?

What did the model train on?

Is the model going to leak sensitive information?

Is the company accidentally handing its secrets to OpenAI, Anthropic, Google, Microsoft, or whoever else is powering the thing?

That conversation matters. For sure.

But Ram steered the discussion in a different direction, and it hit me pretty hard.

He basically said the thing we may need to worry about more is not just the data already inside the LLM.

It is the data going into the harness around it.

And that distinction matters.

Because the LLM itself is only one part of the system. The model is the engine, but the harness is everything around it that makes it useful inside a business. The prompts. The workflows. The retrieval layer. The documents being pulled in. The APIs. The permissions. The system instructions. The business logic. The decision trees. The customer data. The internal knowledge base. The “here is how we actually do things here” layer.

That is where the secret sauce lives.

And most companies are not thinking about it that way yet.

They are asking, “Can the model access our data?”

But maybe the better question is, “What are we feeding into the AI system every single day that tells the world how our company actually works?”

Because that is the real stuff.

Not the generic marketing copy.

Not the polished slide deck.

Not the public-facing website.

I mean the internal operating rhythm of the company. The messy, valuable, proprietary, hard-earned knowledge that does not show up in a press release.

How you price.

How you qualify customers.

How you evaluate risk.

How you prioritize deals.

How you handle exceptions.

How your support team actually solves problems.

How your sales team positions against competitors.

How your product team thinks through roadmap tradeoffs.

How your finance team models the business.

How your leadership team makes decisions when the answer is not obvious.

That is not just “data.”

That is institutional intelligence.

That is culture plus process plus judgment plus context.

And if you are plugging that into AI tools without thinking through the architecture, permissions, governance, and access patterns, you may not be protecting the thing that actually makes your company special.

This is where I think a lot of the AI conversation is still too shallow.

People are worried about someone stealing the recipe.

But the bigger issue might be that we are casually uploading the kitchen, the supplier list, the pricing model, the chef’s notes, the customer preferences, the margin strategy, and the five weird tricks nobody outside the company knows.

That is a very different problem.

And to be clear, this is not an anti-AI argument. Not even close.

I am wildly bullish on AI. I think the companies that learn how to use it well are going to move faster, think better, serve customers more intelligently, and unlock a ridiculous amount of human capacity.

But the companies that win are not going to be the ones that just throw tools at the wall and call it innovation.

They are going to be the ones that understand the difference between access and exposure.

Between productivity and leakage.

Between using AI as a force multiplier and accidentally turning their internal operating system into an unsecured buffet.

That is the part Ram helped me see more clearly.

The model matters.

But the harness may matter more.

Because the harness is where AI gets connected to the business.

And once AI is connected to the business, the question becomes much bigger than, “Is this model safe?”

The better question is, “What have we connected it to, who can access it, what can it retrieve, what can it infer, and where can that information go?”

That is the conversation more companies need to be having.

Not because they should be scared.

Because they should be serious.

AI is not just a tool sitting off to the side anymore. It is becoming part of the operating fabric of the company. And once that happens, the risk profile changes.

The danger is not simply that some sensitive data gets out.

The danger is that the system starts exposing how the company thinks.

And that is a much bigger deal.

So credit to Ram for opening my eyes on this one. I thought we were going to have the normal AI security conversation.

Instead, he pulled the thread underneath it.

And now I cannot unsee it.

The future of AI security is not just about protecting the model.

It is about protecting the harness.

Because that is where the business actually shows up.
